What Business Research Papers Often Get Wrong About Causality

Causality is the quiet fault line running through a large share of business research. Papers are rarely explicit about it, but many conclusions depend on causal interpretation even when the evidence does not fully support one.

This is not usually the result of carelessness. It is structural. Business research sits at the intersection of theory, data availability, and pressure for actionable insights. That combination makes causal overreach tempting, and sometimes hard to avoid.

Correlation Slides Into Causation Faster Than Authors Admit

Most business datasets are observational. Firms choose strategies. Consumers self-select. Markets evolve in response to incentives that researchers cannot fully observe.

Yet papers routinely move from “is associated with” to “leads to,” “drives,” or “results in,” often within the same section. Sometimes the shift is subtle. Sometimes it happens only in the discussion or conclusion, long after the regression results have been presented more cautiously.

A classic example appears in studies of management practices and firm performance. Better-managed firms tend to be more productive and more profitable. Many papers document this convincingly. Fewer can rule out the possibility that successful firms simply have more resources to adopt better practices, attract stronger managers, or survive long enough to be measured.

The association is real. The direction of causality is much harder to pin down.

Identification Strategies Are Treated as Shields, Not Assumptions

When business researchers do attempt causal identification, they often lean on familiar tools: instrumental variables, difference-in-differences, or fixed effects.

The problem is not the methods. It is how quickly their assumptions fade into the background.

Instrumental variables are introduced as if relevance were sufficient. Exclusion restrictions are asserted rather than defended. Difference-in-differences designs rely on parallel trends that are checked visually but rarely interrogated conceptually, even in settings where firms anticipate policy changes or adjust behavior early.

Once a method is named, its assumptions tend to disappear from the narrative. The result looks causal because the technique is causal in principle, not because the setting actually supports it.

Strategy Research Often Confuses Choice With Effect

Strategy papers are especially prone to causal ambiguity.

Firms that adopt a particular strategy often differ systematically from those that do not. Early adopters of new technologies, sustainability initiatives, or governance reforms are rarely random. They differ in size, culture, risk tolerance, and market position.

Papers will control for observable differences and treat the remaining effect as causal. What remains unaddressed is selection on unobservables: the things that make a firm willing or able to adopt in the first place.

This shows up repeatedly in research on digital transformation. Firms that “successfully” adopt digital tools tend to outperform peers. Whether digital tools cause that performance, or whether capable firms are simply better at adopting them, is much harder to establish than many papers suggest.

Natural Experiments Are Declared Too Quickly

The phrase “natural experiment” has become a rhetorical shortcut.

Regulatory changes, platform rollouts, or market shocks are described as quasi-random even when exposure varies systematically. Firms lobby, prepare, adapt, or opt out. Consumers respond differently depending on income, information, or geography.

Calling a setting a natural experiment does not make it one. In business contexts, truly exogenous variation is rare, and partial exogeneity is often treated as sufficient.

The result is a body of work that looks causally confident while resting on fragile foundations.

Heterogeneity Is Treated as a Robustness Check, Not a Warning

Many papers report heterogeneous effects across firms, markets, or time periods. These findings are often presented as nuance rather than as signals of instability.

If an effect only holds for large firms, or only in certain industries, or only during specific periods, that should temper causal claims. Instead, it is often framed as “interesting variation” while the headline conclusion remains intact.

In practice, strong heterogeneity often indicates that the causal mechanism is conditional, or that multiple mechanisms are at work. Ignoring that weakens the interpretation.

Endogeneity Is Acknowledged, Then Parked

Most business papers include a paragraph acknowledging endogeneity concerns.

That paragraph often functions as a ritual rather than an analysis. Endogeneity is named, briefly gestured at, and then set aside once a preferred specification is presented.

What is rarely explored is how sensitive the conclusion would be if the endogeneity were more severe than assumed. Few papers ask how large an omitted variable would need to be to overturn the result, or whether alternative stories fit the data equally well.

Those questions are uncomfortable, and they tend to stay unasked.

Review Articles Amplify Causal Language

Once a finding enters the review literature, causal caution erodes further.

Reviews summarize results, not assumptions. Over time, phrases like “studies show that X improves Y” replace the more tentative language of the original papers. By the time findings reach practitioner outlets or teaching materials, causality is often treated as settled.

The Pressure for Actionable Insight Is Real

The risk is not that business research becomes useless. It is that its limits are understated, and its conclusions are applied too broadly.

A More Honest Way to Read Causal Claims

Experienced readers tend to slow down in predictable places.

They look at how treatment is defined, how comparison groups are constructed, and what assumptions are required for the causal story to hold. They ask whether alternative explanations fit the data just as well. They pay attention to where results break.

Causal claims that survive that reading are rare, but they do exist. The rest are often best understood as structured correlations with plausible, but unproven, interpretations.

That distinction is not a criticism. It is how business research becomes useful without pretending to be more certain than it is.
